How to Tell If Your Digital Marketing Agency Is Actually Working

Most agencies are good at looking busy. They send reports. They show up on calls. They keep the ads running. But after a few months, you are left wondering whether any of it is actually working. If you cannot answer that question clearly, the problem may not be your business. It may be your agency.

Here is what to check when you genuinely want to know whether your digital marketing is moving the needle.

Start with Revenue and Leads, Not Traffic Numbers

Web traffic is the easiest number to grow and one of the least meaningful on its own. An agency can double your monthly sessions in 90 days with cheap paid traffic that never converts into a single phone call or form submission. What matters is lead volume: calls, form fills, and revenue that can be traced back to a marketing activity.

If your agency cannot connect what they are doing to leads or revenue, ask them to. If they still cannot after a reasonable conversation, that is not a data problem. That is a commitment problem.

Understand What Your Reports Are Actually Showing

Most agency reporting is built to look impressive, not to answer hard questions. Clicks, impressions, reach, and engagement all have their place, but none of them are outcomes. Before your next review call, ask three direct questions: What did we spend this month? What did it generate? What is the full path from click to customer?

A capable agency can walk through all three in under five minutes. If the conversation pivots to a spike in impressions or an uptick in brand awareness without connecting to business results, you have your answer.

Demand Attribution That Actually Works

Do you know which channel your last five leads came from? If you do not, your tracking is not set up correctly and no one has fixed it. Attribution does not have to be perfect. Last-click, first-click, linear, and time-decay are all imperfect models. But you should at least know whether leads are arriving through paid search, organic, email, or direct traffic.

Without that baseline, you are guessing at what to cut and what to scale. The uncomfortable truth is that your agency may be guessing too, and billing you while they do it.

Check Whether the Strategy Has Evolved

A good agency adjusts. Markets shift, offers change, and what worked in month two is not always what works in month eight. If your agency is running the same creative with the same copy using the same targeting strategy it started with eighteen months ago, ask for the reasoning. There should be a clear answer grounded in data, not inertia.

Iterating on what works is different from setting it and forgetting it. Agencies that consistently move numbers have a testing cadence and a documented reason for every change. Find out if yours does.

Measure the Accountability Cadence

How often does your agency surface a problem before you notice it? If the honest answer is rarely, that is a signal. Reactive agencies wait for clients to bring up concerns. Proactive ones flag underperformance early because they have already started working on a fix.

You should not need to chase your agency for a straight answer about what is happening. Consistent communication, honest framing of results (including the ones that missed), and proactive updates are not extras. They are the baseline expectation for a real partner.

The Simplest Test

If you knew today what you knew when you first hired your agency, would you hire them again? If the answer is no, that is the data point you needed. You are not locked in. A good marketing partner earns your renewal because results are compounding. A weak one counts on the fact that switching feels like more work than staying.
